A shell and tube heat exchanger hides most of its working surfaces inside a sealed shell. You can clean the inside of the tubes through the channel heads, but the outside of the tubes — the shell side — and the full extent of any fouling, corrosion, or damage stay out of reach until the bundle comes out. Tube bundle pulling is the process of extracting that internal tube assembly from the shell so it can be thoroughly cleaned, inspected, and serviced. It’s a bigger job than routine in-place cleaning, so the natural question is: when is it actually necessary?

What tube bundle pulling involves

Pulling a bundle is a controlled mechanical operation. The exchanger is isolated, drained, and disconnected; the channel head is removed; and the tube bundle is carefully extracted from the shell using a bundle puller or extractor. Once the bundle is out, both the inside and outside of the tubes become fully accessible. From there, the bundle can be hydroblasted, chemically cleaned, inspected, and — if needed — repaired or have individual tubes plugged or replaced before being reinstalled. The work has to be done carefully, because the bundle is heavy, the tubes are easily damaged, and proper rigging and technique matter for both safety and equipment integrity.

When pulling the bundle is necessary

Not every cleaning requires pulling the bundle. In-place cleaning through the heads handles many routine situations. Bundle pulling becomes necessary in cases like these:

Shell-side fouling. When deposits are on the outside of the tubes — the shell side — they can’t be reached by cleaning through the tube ends. If shell-side fouling is hurting performance, the bundle has to come out to clean it.

Severe or hardened deposits. Heavy scale, coke, or hardened hydrocarbon deposits that resist in-place methods often require the bundle to be pulled so it can be cleaned aggressively from all angles.

Inspection and integrity assessment. Bundle pulling is the only way to get full visual and nondestructive access to the tube exterior, baffles, and shell interior. When you need to assess corrosion, erosion, or wall thinning, the bundle has to be exposed.

Suspected or confirmed tube failures. Leaks between the shell and tube sides, cross-contamination of fluids, or pressure-test failures usually mean tubes need to be located, plugged, or replaced — work that requires the bundle out.

Turnaround and major maintenance. Planned plant turnarounds are the natural time to pull bundles for deep cleaning and inspection, restoring exchangers to like-new performance before the next operating run.

Recurring underperformance. If an exchanger keeps losing efficiency despite in-place cleaning, the deposits are likely somewhere routine cleaning can’t reach — a sign the bundle needs to come out.

The payoff of doing it right

Pulling a bundle takes time and resources, but it delivers what no in-place method can: a complete restoration and inspection. Cleaning every surface returns the exchanger to full thermal efficiency. Inspecting the exposed bundle catches corrosion and thinning before they become leaks or ruptures. Addressing failing tubes during a planned event avoids the far higher cost of an unplanned shutdown later. In short, bundle pulling converts a hidden, deteriorating asset into a known, verified one.

The risk of putting it off

The danger in avoiding bundle pulling is that the problems it would reveal don’t go away — they grow. Shell-side fouling keeps choking efficiency. Corrosion keeps thinning tubes until one fails. A small, manageable issue discovered during a planned pull becomes a catastrophic failure and emergency outage if it’s never seen. For critical exchangers, the cost of not pulling the bundle on a sensible schedule almost always exceeds the cost of doing it.

Make it part of the plan

The best approach is to treat bundle pulling as a planned element of your maintenance and turnaround strategy, guided by performance data, inspection history, and the type of service the exchanger sees.
